Promised myself I'd share this if it worked, and it worked, so here's the honest write-up.
Starting point: solid Google rankings, but answer simulation showed me cited in 0 of 12 target queries. Competitor cited in 9. Brutal.
What I did, in order:
- Crawler matrix revealed GPTBot and PerplexityBot both partially blocked by an overzealous security rule. Unblocked via Crawler Governance. This alone was probably half the win.
- Published llms.txt from the generator.
- Rewrote my 4 most important pages to lead with a direct, quotable answer in the first two sentences instead of a marketing intro.
- Tightened Organization + FAQPage schema sitewide.
- Got listed in two industry comparison articles (entity presence).
Result after 5 weeks: cited in 7 of 12 queries. AI readiness score went from 'needs work' to strong. Referral traffic from Perplexity is now a real, if small, line in GA4.
Biggest lesson: I was invisible for a technical reason I'd never have found without the crawler matrix. Fix the plumbing before you touch the content.
