From invisible to cited in ChatGPT in 5 weeks — full breakdown

Promised myself I'd share this if it worked, and it worked, so here's the honest write-up.

Starting point: solid Google rankings, but answer simulation showed me cited in 0 of 12 target queries. Competitor cited in 9. Brutal.

What I did, in order:

1. Crawler matrix revealed GPTBot and PerplexityBot both partially blocked by an overzealous security rule. Unblocked via Crawler Governance. This alone was probably half the win.
2. Published llms.txt from the generator.
3. Rewrote my 4 most important pages to lead with a direct, quotable answer in the first two sentences instead of a marketing intro.
4. Tightened Organization + FAQPage schema sitewide.
5. Got listed in two industry comparison articles (entity presence).

Result after 5 weeks: cited in 7 of 12 queries. AI readiness score went from 'needs work' to strong. Referral traffic from Perplexity is now a real, if small, line in GA4.

Biggest lesson: I was invisible for a technical reason I'd never have found without the crawler matrix. Fix the plumbing before you touch the content.
